Brief
Our client, a leading Central European bank and digital innovation leader, was undergoing a large-scale agile transformation with SAFe. A crucial step was modernising development processes and replacing the ageing HP Quality Center (HP ALM). The original solution offered weak links between developers and testers, lacked vendor support and carried inefficient licence costs. The goal was to centralise processes in one flexible tool, unite the teams and preserve the integrity of an extensive historical test repository.
Solution
We moved test management directly into Jira Software with the certified Xray Test Management extension. The solution was first deployed in a non-production environment so key users could safely validate its capabilities, followed by a production pilot for the first agile teams. Using Xray import mechanisms and optimised conversion templates, we migrated more than 58,000 historical test scenarios from HP ALM/QC into Jira issues. Deployment, migration and team training were completed within three to four months.

Project solution
The bank gained a fully transparent environment where developers and testers work under one roof. Tests are represented as native Jira issues such as Test, Test Set, Test Plan and Test Execution, enabling real-time assessment of business-requirement coverage and the impact of software defects. The migrated database of 58,000 tests became part of the daily agile cycle. After a successful one-month pilot with the first two teams, the system expanded to 15 agile teams, with more continuing to join.
The move to Xray removed the communication barrier between development and quality assurance. Tool consolidation reduced operating and licence costs, accelerated time to market for new innovations and improved the stability of the bank's applications.
